There was a time when being a System Integrator meant being the smartest person in the room when it came to connecting systems. You knew the middleware, you knew the APIs, you knew how to make disparate enterprise platforms talk to each other. That was your value. That was your vision. But now, with the rise of AI and Agentic-AI, that is no longer the case. Agentic-AI is reshaping the landscape significantly.

That time has passed. The SIs still leading with API management as their primary differentiator, or positioning an iPaaS as the centerpiece of their architecture practice, are not wrong exactly. They are just late. Those capabilities have become the price of admission, not the reason a client picks up the phone and calls you. Every credible integration practice has an API gateway story. Most have an iPaaS deployment under their belt. And yet many of these same organisations struggle to articulate what they are actually building toward. Not what they sell, but what they believe.

Moreover, the potential of Agentic-AI extends beyond simple integration; it revolutionizes how organizations approach their technology strategies. These organizations must also embrace the transformative power of Agentic-AI to remain relevant in a fast-evolving market landscape.

That gap between capability and conviction is not just a positioning problem, it is a strategic one. Organisations that have mastered the tools but lost the thread of where those tools are heading tend to optimise backward rather than build forward. They refine delivery but delay direction. They grow revenue while quietly eroding relevance. The SIs who recognize this tension are the ones asking harder questions of themselves, and those are exactly the right questions to be asking right now.

In this context, Agentic-AI will play a pivotal role in defining the future leaders in the integration space. My previous beliefs regarding integration are now being challenged by the advances in Agentic-AI that have emerged in recent years. Embracing Agentic-AI is not just about tools; it requires rethinking the very foundation of how integration is approached.

A vision that served its time

That is what I believed as well for many years as founder and former CEO of Yenlo. For more than 18 years I held a vision of how Service-Oriented Architecture and an API-first approach would lead the way for organisations navigating the digital economy. That vision was right for its time, and it created real value for hundreds of clients in the early waves of digital transformation.

But the landscape has shifted so fundamentally that holding onto that vision now is not loyalty to a proven approach, it is resistance to an inevitable one. It is telling that the organisations who once led this conversation are now nowhere to be found in it, left to be steered by people whose background is everything but technology, and who lack the vision to move things forward. That past conviction of mine is not suitable anymore anno 2026. SIs need to move on, and only those who do will survive.

Recently I read an article quoting Peter Drucker‘s well-known management phrase: “Culture eats strategy for breakfast“, used as an excuse for why businesses run slowly or why outcomes fall short of ambition. But it is not culture eating breakfast. Negative cultural behaviour is a direct result of a lacking Purpose and Vision within the company, resulting in an unclear direction regarding technology and customers. The excuse of culture is too convenient. Without a compelling vision (for example, and in my option the best vision for now: real-time data integration is mandatory for organizations to enable and be successful with Agentic-AI), organizations default to ‘remain in rest’, and that ‘remain in rest’ gets labelled as culture. Fix the vision, and culture tends to follow.

Consequently, integrating Agentic-AI into enterprise strategies is paramount for success in today’s market.

The architecture has already moved on

Enterprise technology is not waiting for SIs to catch up. The shift from request-response to event-driven architecture is well underway, and it is not a technical preference, it is a business imperative. Organizations need to react to what is happening in their operations in real time, not in batches. They need systems that publish, subscribe, and respond to events across cloud environments, on-premise infrastructure, and edge locations simultaneously.

As AI progresses, Agentic-AI will increasingly dictate the competitive landscape for integration partners. The combination of the two (or three, depends how you see it) is not just a more complete integration story. It is a fundamentally different architecture philosophy, one built for the speed and complexity that modern enterprises and their AI ambitions, actually demand. An SI that only offers one without the other is handing half the blueprint to a competitor. Clients who understand their own architecture are beginning to notice these gaps, and they are drawing conclusions about which partners are genuinely ahead of the curve.

Thus, aligning with Agentic-AI partners & technology vendors is crucial for SIs aiming to stay ahead in technology evolution.

The integration landscape will continue to evolve, and those leveraging Agentic-AI will gain significant advantages. What this means in practice is that the conversation SIs need to be having with clients has changed entirely. It is no longer primarily about which integration platform to standardise on. It is about how to build an architecture that can sense, react, and adapt in real time and which partner has the depth of conviction and experience to guide that journey. That is a very different conversation, and not every integration practice is prepared to lead it.

In summary, organizations must prioritize Agentic-AI to effectively navigate the challenges ahead. Agentic-AI will ensure that integration practices align with the demands of the future. Ultimately, those who embrace Agentic-AI will chart a path toward sustainable success.

Agentic-AI is the forcing function

Here is where the urgency becomes impossible to ignore. Artificial Intelligence, particularly the agentic-ai based on real-time data integration variety that enterprises are beginning to deploy, does not run on batch files and REST calls. It needs a nervous system. It needs data flowing continuously, events triggering workflows, and intelligent orchestration happening underneath the surface, invisibly and reliably.

The SIs who understand this are quietly positioning themselves as the infrastructure layer of the AI enterprise. They are not just implementing tools, they are designing the architecture that allows AI to function at scale. The ones who do not understand this will find themselves reduced to implementation partners on someone else’s vision, executing projects designed by vendors or hyperscalers who stepped into the vacuum.

AI will not wait for your practice to mature. The clients asking these questions right now are forming impressions and making partnership decisions. The window to be seen as a strategic advisor rather than a delivery vehicle is open but it will not stay open indefinitely. The difference between leading and lagging in this market will not be measured in years. It will be measured in the decisions made in the next twelve to eighteen months.

Vision also means a clear partner strategy

A clear architectural vision is not just a go-to-market message. It is a signal to the ecosystem. The partners (channels- and technology vendors) an SI chooses to build around tell the market exactly what it believes about the future of enterprise technology. A partner portfolio built around legacy middleware and generic cloud platforms says one thing. A portfolio that includes specialised event streaming, real-time data integration, and AI-ready infrastructure says something very different.

Building a strong partner network around the right technology bets is itself an act of vision. It communicates conviction. It attracts clients who are building forward, not just maintaining backward. And it creates compounding advantages, because the ecosystem you build today shapes the opportunities that find you tomorrow. The partners you align with signal your intent as much as any white paper or conference keynote.

This is also why the partner conversation cannot be separated from the architecture conversation. Choosing a partner is a strategic commitment. It says: we believe this is where the market is going, and we are prepared to build our future around that belief. SIs who treat partnerships as transactional sales arrangements will find themselves constantly repositioning. Those who treat them as architectural bets are building something that compounds over time.

The question every SI should be asking

If a potential client asked you today, not what you can do, but what you believe the enterprise architecture of 2028 looks like, what would you say? Could you answer with clarity and conviction? Could you draw the picture and explain why it looks the way it does? And could you explain the role your practice, your partners, and your people play in making that picture a reality?

If the honest answer is that you would reach for a vendor slide deck, that is the problem. The SIs who will lead the next chapter are the ones who have already formed their own answer to that question, and are building their practice, their partnerships, and their people around it. The answer does not need to be perfect. But it needs to be yours.

API management was a vision once. iPaaS was a vision once. The vision for now is an event-driven, AI-ready enterprise, and the SIs who have not yet claimed that ground are leaving it for someone else. The technology is not the hard part, it never was. The hard part is having the conviction to build a practice around what you believe, before the market makes the decision for you.

The window is still open. But it is closing fast.
